About this masterclass

Some problems don’t get solved. They get led.

A restructure no one will confirm. A team running on goodwill. Stakeholders who agree in the meeting and stall after it. You’ve tried the obvious fixes. The problem keeps coming back, because it was never the kind of problem that has a fix.

These are wicked problems. They have no single cause, no clean answer and no finish line. Treat them like ordinary problems and you get more meetings, more plans and the same result.

Leading Through Wicked Problems is an eight-week live coaching program for leaders who are carrying one of these right now. You bring a real challenge from your work. Over five sessions you learn to read what kind of problem it is, map the system around it, change the conversations that keep it stuck and test small moves to see what shifts.

This is coaching, not content. Questions over advice. You won’t be handed a model to apply. You’ll build the judgement to act well when there is no right answer.

Making the case to your manager

Three reasons that get this approved:

Progress on a real problem. You work on a live challenge from your own role in every session, not a case study.
A stronger team, not a busier leader. Coaching skills that get your team bringing you thinking, not just problems.
Done before EOFY. Eight weeks, about 10.5 live hours, finishing 10 June: this year’s PD budget, used well.

Every participant receives a certificate of completion.

Program outline

Five sessions, one challenge

Bring the same challenge to every session, and run a small test between each one. Facilitated by Peter Smith.

Thursdays · Workshops 11:00am–2:00pm · Coaching 11:00am–12:30pm AEST
1Foundations Workshop: Make Sense of It · Thu 15 AprilWork out what kind of problem you’re really facing before you try to solve it.
  • Place your challenge in the Cynefin framework: clear, complicated, complex or chaotic
  • Explore the seven principles of sensemaking and how they shape what you notice
  • Understand what stress does to your thinking, and how to pause before you react
  • Separate tensions from problems, and spot your default response under pressure
Exercise: Design your first safe-to-fail probe to run before the next session.
2Coaching Session 1: Map the System · Thu 29 AprilStep back from your challenge and see the system it sits in.
  • Share what your first probe revealed
  • Map your challenge as a system, using everyday objects for the people and forces involved
  • Spot patterns and relationships you can’t see from inside the problem
  • Choose your next move and the small test that goes with it
Exercise: Have a few small objects handy: a mug, a pen, a stapler.
3Coaching Session 2: Change the Conversation · Thu 13 MayUse language to shift what’s possible in the conversations that keep your challenge stuck.
  • Learn the five language moves: assertions, assessments, requests, promises and declarations
  • Use the conversation meter to move discussions from pretence to honesty
  • Listen for what’s being left out, distorted or generalised
  • Practise in coaching trios as coach, coachee and observer
Exercise: Prepare one request that moves a stuck conversation up the meter.
4Coaching Session 3: Test Your Hunches · Thu 27 MayTurn your hunches into hypotheses you can test, with the group as your sounding board.
  • Surface the unspoken assumptions behind your thinking
  • Work through a participant’s live challenge in an action learning set
  • Practise asking open questions that widen perspective instead of steering it
  • Plan a test, run it and watch how the system responds
Exercise: Run your test and bring back what the system did.
5Integration Workshop: Lead What Can’t Be Solved · Thu 10 JunePull it together and leave with your own way of leading in complexity.
  • Look back at what shifted in you, your challenge and your team
  • Learn polarity mapping to manage ongoing tensions such as control and delegation
  • Spot early warning signs, and the cost of staying quiet to keep the peace
  • Practise sensemaking on a new case study as a group
  • Answer the question: what kind of leader are you now?
Why attend

Walk out able to

Make sense of the problem

Tell a complicated problem from a complex one using the Cynefin framework, and stop applying the wrong fix
Design small, safe-to-fail tests that show you what works before you commit to a big decision
Map the people, pressures and patterns around your challenge to find where a small move will have the most effect
Work on your own live challenge in every session, with peers who ask the questions you haven’t asked yourself

Lead the people around it

Use five language moves and the conversation meter to shift discussions from polite agreement to honest commitment
Coach your team with open questions so they bring you thinking, not just problems
Use polarity mapping to lead the ongoing trade-offs, like control and delegation, that can’t be solved once and for all
Leave with a practice of sensing, testing and adjusting that works on the next wicked problem too

Who should attend

Mid-level to senior leaders in the public sector, local government, not-for-profits and organisations where the hardest problems sit between teams, agencies and stakeholders. Each cohort brings leaders from different sectors together, because the patterns are the same even when the contexts aren’t.

Peter Smith

Behaviour Change Expert and Master Facilitator

Peter Smith is a behaviour change expert and master facilitator who works at the intersection of leadership, neuroscience and real-world performance. Organisations engage Peter when results matter and complexity is high. Rather than relying on theory, he works directly with leaders on the challenges they are facing right now, bridging the gap between insight and sustained behaviour change.

What sets Peter apart is his belief that leadership is not defined by what you know, but by how you show up when the environment is uncertain and the stakes are high. His approach is grounded, practical and deeply human. Drawing on 20 years of working with individuals, teams and global organisations, he brings a rare combination of strategic thinking, behavioural insight and real-world application.

How it runs

Live on Zoom, with real work in between

Between sessions

Live online · Next intake Thursdays, 15 April – 10 June

Workshops run 11:00am–2:00pm and coaching sessions 11:00am–12:30pm AEST (Sydney time), which is 10:30am in Adelaide and 9:00am in Perth. Cameras on: this is a live, interactive program in a cohort capped at 12.

You’ll need a computer with a webcam and a stable connection, headphones with a microphone, a quiet room, and a few small everyday objects for the system mapping session.

Questions

Before you book

What is a wicked problem?

A problem with no single cause, no clean answer and no finish line: a stalled restructure, a team stretched past capacity, stakeholders who won’t commit. They can’t be solved once and for all, but they can be led. This masterclass teaches you how.

What do I need to bring?

One real challenge from your work that you’re still carrying. You’ll bring the same challenge to every session and test a new move between each one. For the system mapping session, have a few small everyday objects handy.

How much time does it take?

About 10.5 live hours over eight weeks: two 3-hour workshops and three 90-minute coaching sessions, plus around 30 minutes a week between sessions to run your test.

What if I miss a session?

Please plan to attend all five, because each session builds on the last and on your own tests. If something unavoidable comes up, let us know and we’ll help you catch up before the next session.

Is this the same as Leading in Complexity?

Yes. Leading Through Wicked Problems is the new name for our Leading in Complexity program, rebuilt around what worked best with past cohorts.

Who runs it?

Peter Smith, a behaviour change expert and master facilitator with 20 years of experience working with leaders, teams and global organisations.

How much does it cost?

For the April intake, $1,499 + GST at First In rates until 31 January, $1,699 at Early Bird rates until 28 February, then $1,899. Groups of 3 save 5%, 4–5 save 10% and 6 or more save 15%. Local government saves 10% and not-for-profits save 20%.

How often does it run?

Twice a year, with intakes in April and September. The April intake finishes on 10 June, before the end of the financial year.

How do I get my manager to approve it?

Use the “Get the manager approval template” button on this page. It gives you a ready-written request as a Word doc, with the dates, price and why it matters, which you can edit and send from your own inbox. Attach the brochure too.

What if I can’t make it?

You can send a substitute at no cost, or transfer to another Leadership Institute event. Cancellations emailed to us receive a credit note valid for 12 months; within 14 days of the program the credit note is less a $300 service fee. We do not provide cash refunds.

Stop solving the same problem twice. Start leading it.

First In rates end 31 January.
